We were eight weeks into a six-month integrations roadmap when our CEO landed a major partnership that required us to rebuild our authentication layer. The integrations work would have to slip. I called the team into a thirty-minute meeting that afternoon and walked through what was changing and why, in plain language. I did not pretend it was a small shift. I asked each engineer which piece of their current work could be paused without rework cost and which had to be finished cleanly. We finished two of the four integrations over the next two weeks and put the others on hold with clear stopping points. The auth work shipped on the partnership timeline. Three months later we resumed the paused integrations from where we had stopped — no rework. The thing that worked was naming the change as a real change instead of pretending we could absorb it without trade-offs.
